Do not start with custom software by default

A well-designed off-the-shelf product can be the fastest and lowest-risk solution when the business process is standard. Accounting, email, project communication and many common functions already have mature SaaS options.

Custom development becomes more valuable when the software needs to represent a process that is specific to the business or when several disconnected systems are creating operational friction.

Evaluate workflow fit

List the workflows that create the most time, risk or customer impact. Then evaluate whether an existing product supports them without repeated exports, duplicate data entry, manual workarounds or uncontrolled spreadsheets.

A product that covers 90 percent of a process may still be a poor fit if the missing 10 percent contains pricing rules, approvals or inventory logic that determine whether the transaction is correct.

Consider integration effort

Sometimes the best architecture is not one large custom application. It may be a combination of reliable SaaS products connected by a focused custom layer. For example, a business may keep an established accounting system while building a custom order and dispatch platform that synchronises approved financial documents.

The decision should identify the source of truth for customers, products, stock, prices, orders and finance data.

Compare total cost over several years

Custom software usually requires more upfront discovery and development. SaaS usually lowers the initial implementation cost but introduces recurring licences, app subscriptions and limitations that may require additional manual work.

Estimate the cost of ownership using software fees, internal administration, developer support, infrastructure and the value of time spent on manual workarounds.

Think about change frequency

A business with frequently changing rules needs a system architecture that can evolve without breaking older transactions. Custom software can support that, but only when the codebase and data model are designed for maintainability. Poor custom software can become more restrictive than SaaS.

Data ownership and reporting matter

Understand where the data is stored, how it can be exported and whether the business can build the reports it needs. If management decisions depend on combining information from several platforms manually, the reporting problem may be a sign that integration or custom development is justified.

Choose the smallest solution that solves the real problem

Custom development should not be a status symbol. It should remove meaningful operational friction or create a customer experience that standard tools cannot deliver efficiently.
